SNCF Atlassian Factory
Context
SNCF Connect & Tech manages an Atlassian factory (Jira, Confluence) used by over 2000 employees for agile project management. As Proxy PO, I was responsible for the continuous evolution of the platform, process quality and supporting teams in their agile transformation.
Challenge
The main challenge was to standardize practices while respecting the specificities of each team. The platform suffered from heterogeneous configurations, complex workflows and lack of documentation. It was also necessary to support teams in building skills on agile best practices and BDD (Gherkin).
Approach
I implemented factory governance with monthly committees, standardized configuration templates and complete documentation. I trained teams on Gherkin format for writing acceptance criteria and deployed dashboards to track backlog quality. A continuous improvement program was launched with regular retrospectives.
Results
- 50% reduction in new Jira project creation time
- 95% of teams use Gherkin format for user stories
- Implementation of 12 standardized workflow templates
- Creation of a knowledge base of 200+ Confluence articles
- User satisfaction increased from 3.2 to 4.4/5
